Structuring agency operations in ClickUp
The context
Bofu Marketing Agency is a rapidly growing digital performance agency, managing over 50 active client accounts simultaneously with a multidisciplinary team (strategists, account managers, copywriters, graphic designers, developers, and SEO, SMM, and SEM specialists). The services offered include digital advertising, SEO, content creation, web development, branding, and social media management.
The mandate
Design and deploy the entire operational infrastructure in ClickUp, from the core structure to advanced tracking systems.
The problem
Before the restructuring, the agency faced the classic pain points of a rapidly scaling SME:
- No standardization: each account manager organized their projects in their own way within separate spaces.
- Impossible to onboard a new employee quickly.
- Approximate time tracking: hours worked were poorly documented, making billing and client profitability opaque.
- Email approvals: validation back-and-forth got lost between Gmail, Google Chat, and verbal conversations.
- Zero visibility on workload: managers did not know who was overloaded until it was too late.
- No onboarding/offboarding process: every new client started from a blank slate.
The solution: an architecture designed for scaling
1. One space per client, one template for all
Each client gets their own ClickUp Space, created from a master template that standardizes the structure.

In parallel with client spaces, an internal Operations space centralizes everything related to agency management:
- Management: Team priorities, client directory (Watch Tower), master lists (websites, hour banks, OKRs), freelancer management, Black Friday coordination
- Human Resources: New employee onboarding (with task template), tracking wins
- Sales: Pipeline of discovery meetings, proposal tracking

3. Dashboards that tell a story

4. Integrated chat and shared spaces
Each client has their own Chat channel in ClickUp, and clients who wish to gain access have access to a shared space to communicate directly with the team. Internally, channels are organized by function: management, performance, graphic design, dev, campaigns, social media, etc.
Result: no more client conversations lost in an email thread. Everything is traceable, searchable, and linked to tasks.

The system covers the entire journey from A to Z:

- The template is king. Without a rigorously maintained client template, organizational debt accumulates with every new client. It must be reviewed regularly.
- Automate the repetitive. Correction rounds, overdue reminders, Search Console reports: everything repetitive should run without human intervention.
